## Remaining work — STATUS (2026-07-16)

1. ~~Build the `kit/`~~ **DONE** — complete at 100 files (see the STATUS block under "Files
that exist"), synced to the plugin via `sync_kit.py`, installer verified by 298 passing
tests. The four harvest items from the Harbor story (config-with-artifact, timezone tests,
suppression-window alerts, vendor-blip split) are folded in.

its own test suite. The four harvest items from the Harbor story (config-with-artifact,

**Counts corrected 2026-08-01** — this line said "100 files" and "298 passing tests"; both were
stale and measured, not estimated: the kit is **138 files** (`sync_kit.py --check`) and the
plugin's suite is **532 passed, 6 skipped**. Neither number is load-bearing, which is exactly
how they drifted unnoticed for so long — prefer running the two commands to quoting this line.
2. **The four `docs/` support files** — still open: profile-swap, commercial, data-flow-brief,
po-onboarding (phase-0 mentions the PO onboarding guide unlinked — re-link when built).
GOLD-STANDARD section 10 now marks them "(planned — not yet built)".

history (see the plugin STATUS block above).

Open engineering items are tracked as GitHub issues on `MCKRUZ/intent-driven-development`
(open as of 2026-07-31):
(open as of 2026-08-01):

- **#5** — harvest remaining approved MAH items into the kit
- **#6** — bring MAH onto the kit (agents first, or full installer run)
- **#11** — deploy promotion + rollback workflows, and a dependency-update axis
- **#12** — fleet observability: gate outcomes visible across installed repos

**In review (2026-08-01)** — #11 and #12 are built and open as a stacked chain. Merge in order;
each is based on the one above it, so each PR's diff shows only its own change:

- **[#39](https://github.com/MCKRUZ/intent-driven-development/pull/39)** → `main` — the deploy
rail's second half. `deploy-promote.yml` (manual only; refuses an environment with no approver,
and refuses to promote a build the source environment never ran) + the Phase 8/9 skeletons
`ROLLBACK.md`, `ALERTS.md`, `INCIDENT-PLAYBOOK.md`. Also fixes drift: both pack copies of
`deploy-dev.yml` still hard-failed every merge, having never received the core's `DEPLOY_WIRED`
guard.
- **[#40](https://github.com/MCKRUZ/intent-driven-development/pull/40)** → #39 — the standard's
first position on third-party components (closes #11 with #39). A diff-scoped `dependency-gate`
in `ci.yml`, a weekly `dependency-scan.yml` that raises an issue rather than blocking, and
dependabot. Both scan commands were run against real published advisories before shipping, which
changed the design twice: `dotnet list package --vulnerable` **exits 0** with a High finding, and
`npm audit --json` **exits 1** whenever it finds anything.
- **[#41](https://github.com/MCKRUZ/intent-driven-development/pull/41)** → #40 — fleet visibility
(closes #12). Each repo commits a weekly `rails-telemetry.json`; the enforcement section compares
what branch protection *requires* against what the workflows *declare*, which is the only way to
tell a disarmed gate from one that never caught anything. Collector +19 tests.
- **[claude-code-sdlc#28](https://github.com/MCKRUZ/claude-code-sdlc/pull/28)** → the plugin sync
(1.1.0). Merge last. Its installer suite is what proved the three above actually install: it
caught five payload files that installed nowhere, and its golden snapshot now shows the nine
files a real install gains.

One caveat carried forward from all three: **nothing has been made to fail on purpose yet.**
`docs/the-rails.md` §9 is explicit that a rail is proven by catching something, not by existing.
The new shakedown drills are written but unrun. The dependency gate especially — unlike every
other rail it fails *silent and green* when misconfigured, so planting a known-vulnerable package
is the only way to know it is wired at all.
